3 Warning Signs Your GEO Strategy Isn’t Delivering

Three warning signs to watch for when evaluating a GEO service: disconnected SEO, missing AI citation tracking, and an approach focused only on technical website changes.

3 Warning Signs Your GEO Strategy Isn’t Delivering

More and more agencies are now offering GEO (Generative Engine Optimisation) or AI SEO services, helping businesses get recommended by AI assistants like ChatGPT and Gemini, and appear in AI search results.

It’s easy to see why. AI search is rapidly changing how people find products and services, and businesses are right to take it seriously. But because GEO is still new, it can be difficult to judge whether a service is set up to deliver real results.

Here are three warning signs worth looking out for, and the questions that will help you find the right approach.

Warning Sign One: GEO Is Presented as Entirely Separate From SEO

AI assistants rely on search engines to find the information they use when making recommendations. That means appearing in search results is the foundation for being recommended by AI.

Where GEO differs from traditional SEO is in how AI uses search compared to how a person does. AI searches faster, more often and across a wider range of results, then summarises what it finds. As AI takes on more and more of the searching, optimising for the way AI finds and evaluates information becomes increasingly important.

The most effective GEO strategies are built on a strong SEO foundation and work hand in hand with it. If GEO is pitched as a completely standalone service with no connection to your SEO, it’s worth asking how the two fit together.

Warning Sign Two: There’s No Tracking of Which Websites AI Is Citing

This is the most important of the three.

When someone enters a prompt into an AI assistant, the AI typically runs what’s called a fan-out query. It performs several separate searches, reviews a large number of potential results and then cites a small selection of them in its answer.

If your brand appears more often than others on the pages that get cited, AI is more likely to recommend you. Put simply, those cited pages are where AI recommendations are won.

The prompts people type into AI are also very different from traditional search keywords. They’re longer, more specific and more conversational, so they need to be tracked in their own right.

That’s exactly why GEO Rank exists. It lets businesses monitor the prompts that matter to them, see which pages AI is citing in their category, and measure their visibility through a clear GEO Score. Without this kind of insight, there’s no reliable way to know whether GEO activity is making a difference.

Warning Sign Three: GEO Is Treated as a Purely Technical Website Task

Some approaches frame GEO mainly as a set of technical changes to your website: a few code updates, some new pages, and job done.

Your website is an important part of GEO, but it’s only one part. GEO is about understanding how AI finds information across the entire web, how it decides what to trust, and what it chooses to cite. That includes where else your brand is mentioned, how consistently it’s described, and whether your content gives AI good reason to recommend you.

A strong GEO strategy looks at the full picture, with on-site improvements forming one piece of it.

The Bottom Line

GEO is a genuine opportunity, and it will only become more important as AI search grows. The key is making sure your approach is built on the right foundations and backed by real data.

When evaluating a GEO service, it’s worth asking:

How does this work alongside our SEO strategy?

Can you show which pages AI is citing for our category right now?

Does this cover more than changes to our own website?

Clear, data-backed answers are a great sign you’re in good hands.
